Everyone asks about the appraisal. Almost nobody's calendar is consumed by the appraisal — it's the preparation. Here's the realistic shape of a first ML3 program.
- Gap assessment & planning — 4–8 weeks. A Lead Appraiser or consultant maps your current state against CMMI practice areas, defines the organizational scope, and builds the plan: target level, appraisal class, schedule, budget, resources.
- Implementation & remediation — 3–8 months. Document processes, stand up the process group, start collecting measurements, run projects under the defined processes long enough to generate evidence. This is where ad-hoc organizations spend most of their time and money.
- Readiness review (Class B/C) — 2–4 weeks. A checkpoint appraisal that finds gaps while there's still time to fix them. Skipping this is the most common cause of failed Class A appraisals.
- Class A appraisal fieldwork — 1–3 weeks. Evidence examination and interviews by the appraisal team, conducted by the Lead Appraiser.
- Rating & reporting — 1–2 weeks. Findings, the Maturity Level rating decision, and submission to the CMMI Institute for publication.
